I put three philodendrons in leca about a month ago and they are starting to struggle. One is very healthy, but the other two have lost a lot of leaves and their roots do not appear healthy. What should I do?

Hard to tell but those  
Bottom roots look rotten. And if that’s a dead leaf in there, that can’t be helping.

I would take it out, cut off any rotten roots, spray with peroxide to clean and kill bacteria and try again with fresh water or plant in a chunky soil. I don’t have enough experience yet with water/hydro to give good advice on that.

Can’t tell for sure, but looks like there is still soil on some of the roots. If so, it’s a chance for root rot. And when moving to leca, the plants have soil roots and need to develop water roots. That takes several weeks depending on plant. So when first transferred, the water should reach well into the leca but not all the way to the roots. Then later as water roots develop, the water level can go up. And with your set up, maintenance would be difficult. The container made need to be flushed or cleaned now and then. Easiest set up is container inside another. Most of these pots are leca. No worry about algae either.
